AI Systems for Agency Owners | LachlanCB
Methodology

Four things, in this order.

Every build I take on serves one of four pillars. They run in sequence for a reason: automating a process you cannot measure just makes the wrong thing happen faster, and scaling a business that still routes every decision through the founder only breaks it sooner.

You built an agency that works. It still cannot work without you. The tools are already there — they just do not talk to each other. The process is there too, but it lives in Slack and in your head, so every decision comes back to you. Growing the agency meant more clients, and it also meant more of you.

Most owners already know AI could do something for them. They just have not had the time to work out what it can take over, and what it cannot. That is the job. What you get back is hours, and the jobs that never make it off the list finally getting done — without hiring someone to run it.

The four pillars
  1. 01

    Automate

The repeatable work comes off you and the team.

“I know exactly what I do every Monday. I just have to be the one doing it.”

The parts of the week that do not need a human decision stop consuming one. This is first because it buys back the time everything after it needs.

    In practice

    • Follow-up that runs on a schedule instead of on someone remembering
    • Client onboarding — intake, kickoff, access, expectations — on rails
    • Reporting and status updates generated, not assembled
    • Handoffs between tools wired properly, so nothing waits on a copy-paste

    You know it worked when
A week where the thing still happened and you were not involved in it.

  2. 02

    See

You can finally tell which client makes money.

“Ask me which client was profitable last month and I would be guessing.”

The one nobody expects and everybody needs. Most owners run on feel — which client is actually profitable, which service line carries the rest, where the hours really went. Automating before you can see this just locks in whatever you were already doing wrong.

    In practice

    • Profitability per client and per service line, not per invoice
    • Attribution set up properly, so a channel gets credit for what it did
    • Delivery hours tracked against what the retainer assumed
    • One dashboard that answers the question, rather than four that hint at it

    You know it worked when
You change a decision because of a number, not despite one.

  3. 03

    Amplify

The team you have handles more, and handles it better.

“We are at capacity, so the answer is another hire we cannot really afford yet.”

Not replacing people. Raising the ceiling on what the current team can carry, so the next hire never has to happen. AI agents and assistants sit inside the work the team already does, not beside it.

    In practice

    • Agents that draft, research and qualify — reviewed by a human, not replaced by one
    • Retrieval over your own knowledge base, so answers stop living with one person
    • Voice agents for qualification and follow-up on inbound
    • Templates and checks that make a junior's output read like a senior's

    You know it worked when
    Throughput moves without headcount moving.

  4. 04

    Scale

Growth that does not depend on you selling every deal.

“Our pipeline is my calendar and a referral network that could go quiet next quarter.”

Most agencies market their clients brilliantly and market themselves by accident. Last, because demand you cannot deliver on is a liability — the first three pillars are what make new business survivable.

    In practice

    • One content pipeline feeding every platform from a single source
    • Campaigns with conversion tracking that actually fires
    • Landing pages and funnels tested rather than assumed
    • A new-business pipeline with stage logic, not a spreadsheet of intentions

    You know it worked when
Enquiries arrive in a week you did no selling.

How it actually works
  1. 01

    A free systems audit

Sixty to ninety minutes. I map how the business actually runs today: where your week goes, what the team repeats daily, what you cannot currently see. You get a prioritised map of what AI can genuinely take over, what it cannot, and what each piece is worth. You keep the map whether you hire me or not.

  2. 02

    One build

We take the single highest-value thing off that map and build it. Scoped, fixed price, delivered on infrastructure you own. One first, because a working system tells you more than a proposal for five.

  3. 03

    The rest of the map

If the first one lands, we work down the list. No agency retainer that quietly becomes rent on your own systems.

  4. 04

    A handover

Documented, with a walkthrough. If you want me gone afterwards, everything keeps running.

Where the method stops

Four things I will not do

A method is mostly what it refuses. These are the rules I hold even when the engagement would be worth more without them.

  • No agency retainer on your own systems

Everything ships on infrastructure you own, documented, with a walkthrough. If you want me gone afterwards, it keeps running.

  • No build before an audit

The audit is free and it comes first, because half of what owners want automated should be deleted instead.

  • One build, then the rest

The first piece is scoped and fixed price. A working system tells you more about whether this fits than a proposal for five of them.

  • AI where it earns it

Plenty of the highest-value fixes are plumbing between tools you already pay for. Those get built too, and they are usually the cheapest hours you will spend.
